Lead Leakage Is the Quiet Killer of Mid-Market Sales Pipelines

Every founder I meet wants more leads. Almost none of them are actually short on leads. They are short on leads that get followed up properly.

When we audit a sales funnel, the same pattern repeats: marketing generates 1,000 inbound leads in a month. Sales claims to have "worked" all of them. The CRM tells a different story — 60% never received a first response within 24 hours, 40% were never contacted at all, and the ones that converted came almost entirely from the top 20% who responded fastest.

Where leads actually leak

There are four chokepoints in a typical mid-market funnel, and almost every dollar of waste sits in one of them:

  1. The handoff. A lead form gets submitted at 9pm. By the time the morning routing rules run, the prospect has talked to two competitors.
  2. The qualification. Lead scoring built five years ago weights "company size" and "title" but ignores intent signals from the website, the e-commerce store and prior support tickets.
  3. The follow-up. A rep is supposed to do five touches over 14 days. They do two and move on. The CRM does not notice.
  4. The recycle. Leads marked "not now" sit in a static list, and never get re-engaged when their buying signal returns.

  4. Number of "dormant" leads that converted vs were re-engaged.

Almost every company we ask this of has never run these four numbers. The day they do is the day they understand where their pipeline actually leaks.
